Fugz: Hold Me Accountable for Everything

Dig Deep E002. A clean manual migration, 600M GIF views, a floor below mint, and a founder asking to be held to the receipts.

Under the lamp

Fugz has the strongest Web2 distribution story of the 2025 NFT class and a community that just migrated chains by hand. The open question is whether that reach can become durable NFT holder value.

Fugz

5,555 ugly-cute character collectibles. Twelve personalities, dual-art system, full commercial rights. Migrated from Abstract to Ethereum.

Dig Deep E002. Yot (@yotdog69) in the chair for Fugz, three days after the largest manual cross-chain NFT migration we have seen this cycle, eleven months after a mint that now sits below issue price, and roughly 600 million GIF views into a brand most of the timeline still hasn't worked out how to value. Twenty-three days have passed since we recorded. Time to put down what landed, what didn't, and what we are watching now.

The thing that makes Fugz hard to read is not the IP, the GIFs, or the migration. It is that the data points pull in two different directions at once. On any reasonable Web2 distribution metric, this is the most successful brand to come out of the 2025 NFT class. On the on-chain ledger, it is a 5,555-piece collection sitting fifteen per cent below mint, with a thin secondary market and most of its supply held by a community that has just survived a chain migration and is asking, fairly, what the next twelve months are going to deliver.

Both can be true. They are.

The founder we got

Yot's CV is the bit that frames most of the rest. Front-end developer and UX/UI designer for Capital One's Ocean Finance, with agency work that touched Toyota and Audi. Entered Web3 in September 2021 because Bored Apes kept appearing on his Instagram, full-time by February 2022. First Web3 project was a hot dog meme collection that sold out on the back of the Kaiju Kings degen night and donated $80,000 to charity. None of that is reputation theatre. It is a trail you can verify.

The middle of his story is the bit most founders never get. He spent two years building things for other people's communities. He designed a mint tracker for the Underground alpha group. He shipped Web3's first cross-chain NFT swap tool for NF3. He did roughly four hundred free edits for Pudgy Penguins and Azuki holders. He co-founded Pudgy Studio. The financial return on most of that, in his own words, was "a net negative". The relationship return is what built Fugz's pre-mint phone book.

The personal context behind Fugz proper is rougher than the GIF engine suggests. Late 2024, Yot was about ten or eleven days from being homeless after a separation. The "Fugz family" of twelve characters and most of the emotional architecture of the brand came out of that period. He brought it up on-air without dressing it up. It is part of why the project lands the way it does.

The character thesis

Fugz is twelve characters. Hiro, Derek, Bonbon, Ug, Flora, Hank, Jim, Furi, Tenshi, Kyle, Brick, and the rest. Hiro is the face. The name is meant to read as the Japanese for prosperity and abundance. The point of the twelve is that you are not supposed to like all of them. The bet is that having a roster, where some of the cast are designed to repel you and some to attach to you, produces deeper hooks than a single mascot.

The aesthetic is what Yot calls "cute ugly, cute chaotic", and a Labubu lineage is openly acknowledged. The characters gaslight, give the middle finger, look mildly disgusted at the camera. That edge is what makes them sticky on platforms where wholesomeness gets scrolled past.

Underneath the design is a more interesting decision. There is no token, no separate utility coin, no emissions schedule. Yot's stance is "no gamified triple-A Ponzi with tokens", and he held it on-air, pass after pass, when we asked. The collection is meant to be the membership. The brand is meant to be the asset. The merch and the products are meant to be the cashflow.

That clarity is rare. Whether it can pay for itself over a decade is the question the rest of this article is really about.

The distribution miracle

The headline numbers are real. 600 million GIF views across Giphy and Tenor. 90,000 Instagram followers. 150 million views and 22 million interactions across Instagram, TikTok, YouTube and Facebook combined. A second-week reel of Hiro getting scanned, seeing "no brain found", that did 55 million views on its own and remains the biggest piece of content the project has shipped. Hyundai Qatar remixed Fugz content for their own marketing without asking. Companies do not do that to brands they consider risky.

The mechanism behind all of that is, by Yot's own description, a five-month pre-mint relationship campaign and zero paid marketing. The animation lift is now mostly Tokoto Studio, a French animation house whose animators have credits at Lego, Amazon, Netflix, Sony and Disney. That is where the production quality came from. It is also where a lot of the future operating cost will land.

Two things to note honestly about the distribution. First, an Instagram view is not an Ethereum bid. The conversion from Web2 fans to NFT buyers is real but small, and it appears to have plateaued as a floor-supporting force. Second, Yot was the artist and the network for the first eighteen months of this. He drew roughly 250 traits with a mouse before handing them to the artist Farrell to refine. That kind of single-operator ramp is what you want when you are building something distinctive. It is also what becomes a bus factor when the brand has 90,000 dependents.

The migration

This is the cleanest story to tell. Fugz launched on Abstract. As Abstract pivoted from a consumer chain into what Yot called a "farmy gamified AI chain", his community moved on its own. The data he shared on-air was specific:

  • 86% of Fugz held in Abstract Global Wallets two and a half months before the migration announcement
  • 63% in AGW one week before the announcement, with no prompt
  • 78% migrated to EVM wallets within a week of the announcement
  • A small queue waiting for the next airdrop

By weekly volume of holders moving across chains under their own free will, this is one of the largest manual NFT migrations of the cycle. There was no peg, no liquidity bridge subsidy, no token incentive on either side. Snapshot, airdrop, and an honest letter. The community accepted it. That is real signal about how much trust Yot has accumulated.

The bear case on the migration is short and worth saying anyway. Burning a meaningful chunk of the project's eighteen-month operating attention to switch chains is a sunk cost. It also removes any future "we are diversified across chains" optionality. From here, ETH mainnet is the one chain Fugz lives or dies on.

The mint and the treasury

The mint maths, on record:

  • May 2025, 5,555 supply, 0.059 ETH a piece, gross take roughly 328 ETH
  • 50% sold in private pre-sale, the rest in a forty-five-minute public sale
  • ETH spiked 30% mid-pre-sale; Yot paused, adjusted, refunded around $50,000 to keep prices flat across all buyers

That refund detail is the bit you cannot fake on a podcast. Most teams would have pocketed the spread. He paid it back.

What we did not get on-air, despite the run sheet asking for it: a clean treasury allocation breakdown, a current ETH balance, a runway figure against burn rate, or a confirmed answer on what royalties have produced over the past eleven months. The Financial Layer segment got squeezed by an over-running IP segment. We will push on that next time.

The on-chain picture as of the AMA: floor around 0.05 ETH, below the 0.059 mint price; total volume 699.81 ETH; 1,775 unique holders, which is roughly a 32% holder/supply ratio; only 2.9% of supply listed. The thin listing rate is real conviction. The floor below mint is real distribution failure. Both are worth holding in mind at the same time.

What the AMA actually felt like

The shape of the conversation, honestly: warm, fast, and unusually candid for a founder doing a recovery-narrative interview three days after a chain migration. Yot leaned into the personal context without making it precious. He took accountability for the migration as a single point of failure for the team and refused, on multiple passes, to soften the no-token stance.

The Build or Break round produced one of the cleanest founder-belief readouts we have done. Smash on viral content as core strategy, smash on lean teams, smash on public building, smash on brand partnerships, smash on NFTs as the membership primitive. Pass on royalties as the revenue base, pass on fungible tokens, pass on hype cycles, pass on playing to narratives. Culture and revenue, in his framing, "come hand in hand".

The This or That round earlier was the lighter signal: Liverpool over rugby, burgers over pizza, beach over city, late nights, ETH over SOL, and, in the answer that surprised both hosts, bear market over bull market.

The audience moments worth flagging. @DCBK2LA called the space "a master class in community management" and admitted on-air that he had spent the first half of the show convinced "Fugz" stood for "fake thug". @ItsEshOnX realised mid-conversation that he was holding Fugz in an Abstract wallet and needed to migrate, which was, in its way, a real-time stress test of the migration UX. NooNoo asked for a Liverpool jersey layer in Fugz Studio and Yot confirmed it already exists. We rejected, on Yot's behalf, a hypothetical billion-dollar acquisition offer ("Nah, fuck, not yet"). And the outro music broke at the end, which is the most authentically Rabbid Hole way to close an episode we have produced so far.

What did not get sufficient air time: the treasury and runway question, a deeper look at how the Tokoto Studio relationship is structured commercially, and a clear answer on how Web2 brand growth feeds back into NFT holder value beyond merch margins. Those go on the list for the follow-up.

Where the friction is

Three things, said straight.

The first is the floor-versus-distribution gap. A project with 600 million GIF views and 90,000 Instagram followers and Hyundai Qatar remixing its content should not be sitting fifteen per cent below mint eleven months in. Either the NFT market is mispricing the IP, in which case Fugz is a quiet long, or the IP is succeeding precisely because it has decoupled from the NFT, in which case the holders are subsidising a brand whose value capture lives elsewhere. Yot's stated answer is that the collector profile, SBT system, and product flywheel will close that gap. We will know by Q3.

The second is the bus factor. Yot is the founder, the original artist, the network, the chain-migration architect, the social face, and, by his own admission, the person paying for everything out of personal capital after a near-homelessness moment. Two of the original teammates were poached by Pudgy Penguins. He replaced them with people he trusted. That is admirable in isolation and concentrating in aggregate. A single founder being responsible for a 5,555-holder community's attention budget is the thing we would most want to see institutionalised in the next twelve months.

The third is the receipt schedule. Yot anchored two specific commitments on-air. The Q2 2026 collector profile launch with five SBTs, a leaderboard, and a rewards system, due in roughly the next six weeks. And NFC-chipped plushies "within one year" from the AMA, which puts the deadline at mid-April 2027. Both are healthy commitments. They are also the only commitments holders have to grade against. If either slips quietly, the project has a credibility problem the GIF engine cannot patch.

The bull case, said straight

Fugz is the cleanest IP-first NFT thesis of the 2025 class. The founder has the rare combination of a Web2 product CV, a Web3 community CV, and the operational stomach to migrate an entire collection across chains on data rather than vibes. The brand has more measurable cultural penetration than most of the projects sitting at higher floors. The anti-token stance removes the most common path to founder-holder misalignment, and the merch/SBT/collector-profile model is at least an attempt at making the membership a real asset rather than a placeholder for one.

If the collector profile ships well in Q2, the NFC plushies arrive on schedule, and the Tokoto Studio output starts producing animated content people quote on platforms that are not Instagram, the case for Fugz being one of the few survivors of this cycle gets meaningfully stronger.

The bear case, said straight

A character IP project sitting below mint eleven months in, with one founder doing the work of a marketing team, an art lead, an ops lead and a community lead, with no token alignment, no VC runway, and a treasury figure that did not make it onto the broadcast, is also a project where most of the variance lives in one person's calendar. The migration was clean. The next migration, if there is one, almost certainly won't be. The Web2 distribution can plateau. The Q2 collector profile can slip. The plushies can run into manufacturing reality.

And the deeper question, the one we did not get to in the room, is whether holding a Fugz NFT is the best way to be exposed to the Fugz brand, or whether the brand will continue to grow most healthily via merch, social and licensing revenue that the NFT does not directly capture. Yot's answer would be that the SBT layer fixes that. We will see.

The honest read, eleven months in

This is one of the better interviews we have done on Dig Deep, and Fugz is one of the more interesting projects we have covered. Both of those are true. The interview being good is not the same as the project being safe. The cleanest version of the read is this. Yot has built a brand with measurably real cultural reach, a clear no-token stance, a community that just voted with its wallets to migrate chains, and a product roadmap with two specific dated commitments. He has not yet built a public on-chain economy that converts the brand's cultural reach into NFT holder value. The next two quarters are where that gets answered.

What we are watching, in order:

  1. The Q2 2026 collector profile launch on time and at the promised feature set.
  2. Treasury and runway disclosure, voluntary or under pressure, before the next AMA.
  3. The first NFC plushie unit shipped, ideally well before the April 2027 deadline.
  4. The Tokoto Studio animated content rollout on YouTube and whether it produces a second viral moment of "no brain found" scale.
  5. Floor behaviour in the next ninety days, now that the migration overhang is largely cleared.

If those land, Fugz is a contender for the cleanest IP exit of this cycle. If they slip, it is a fascinating cautionary tale about how a founder can build a Web2 brand that the Web3 layer never quite catches up to.

Either way, twenty-three days in, the migration looks like the right call, the founder looks like the right person, and the receipts are coming on a calendar everyone agreed to. That is more than most can say.
